Merging B2B and B2C on Shopify: 5 Lessons for Irish Brands

In short: Irish retailers can run trade (B2B) and retail (B2C) from one Shopify store. Done well, it cuts manual order admin, gives trade buyers self-serve ordering at their own prices, and lets retail and trade data inform each other. The five lessons below come from our Shopify build for Scatter Box, an Irish homeware brand running 41 pricing layers on a single platform, and runner-up in two categories at the 2026 Irish eCommerce Awards.

We’re thrilled to be Runner Up this year for the Irish Ecommerce Awards in not one, but two categories for our work with Scatter Box, an Irish homeware brand that sells to both retail and trade customers (read the full Scatter Box Shopify B2B case study).

As an Irish eCommerce agency specialising in Shopify B2B and B2C builds, we’re passionate about transforming how Irish businesses sell online. We think more Irish brands should be looking at what’s possible when B2B and B2C sell from one platform. Merging them isn’t a small decision, but the potential for positive impact is massive.

Here’s what we’d tell any Irish retailer deciding on whether to take that leap:

1. Will trade customers stay loyal?

We hear the same worry from long-established brands every time: won’t a retail-facing relaunch alienate the trade customers who built the business? In our experience, no, not if you bring them with you.

With Scatter Box, we launched to retail first, ironed out any early issues, then onboarded trade customers in phases with clear communication at every step. This isn’t about growing retail at trade’s expense. It’s about giving both groups a better way to do business with the same company.

Many Irish retailers’ trade customers have ordered by phone or email for years. Give them a reason to log in: live stock, their own pricing and quick reorders.

2. Short-term pain, long-term gain: why one platform beats two

Running separate B2C and B2B Shopify builds means separate budgets, separate teams, and product launches that never talk to each other. Merging them is more work up front of course, but it pays back in a way that compounds: trending retail products inform when and how you launch trade collections, and trade sales give you an earlier read on demand than retail data alone. One platform. Shared learning. Better decisions. Short-term pain buys long-term efficiency.

3. Be ready to rethink pricing, packaging and product data

Be ready to change how you sell, not just where. Scatter Box runs 41 distinct pricing layers, the kind of complexity that only works if the architecture’s built properly from day one. We had to rethink how products are packaged, priced and grouped, long before a line of code was written. Expect to answer the same questions yourself around trade-only products, minimum order quantities and trade delivery costs.

We also had to rethink how the catalogue gets found in the first place. How people search, browse and discover products online has moved fast, and both shoppers and AI search tools (ChatGPT, Perplexity, Google AI Overviews) increasingly standing between them expect clean, well-structured product data, not just good copy. Properly defined metafields and metaobjects across the entire Shopify catalog (materials, dimensions, colours and more) is paramount.

Go in willing to change everything: pricing, packaging, and the data and content structure that decides whether customers find you at all.

4. Map the whole customer journey, including your ERP

Look at the whole ecosystem before you start. If you don’t have an ERP system, or you’re mid-migration to one, the timing matters as much as the Shopify build itself. Without a clear plan for how data moves between systems, now or later, you risk losing the efficiencies the whole project’s meant to deliver. Decide early which system is the single source of truth for stock, pricing and customer accounts.

5. Remove ambiguity from every product page

Whatever you build, build it for a human. How your customers search, browse and buy isn’t fundamentally different from how you do. Strip out ambiguity. Give customers the information you would want if it was you buying. For trade buyers, that means pricing, stock levels, minimum order quantities and delivery costs up front: the details they’d otherwise email to ask about. Keep the design clean enough that nothing gets in the way. It’s a simple standard, and a hard one to hold to consistently. The brands that manage it win.

Above all, build with purpose

None of this is about building something impressive for its own sake. We don’t take on eCommerce projects because they’ll look good in a case study; we take them on because they fundamentally change how a business operates and make life easier for the people on both ends of it. That’s what this project was for Scatter Box, and it’s the standard we hold every brief to, including the ones we push back on because the substance underneath them isn’t there yet.

Shopify B2B FAQs for Irish retailers

Can you run B2B and B2C from one Shopify store?

Yes. Shopify supports trade and retail selling from a single store. Trade customers log in to see their own price lists, payment terms and minimum order quantities, while retail shoppers see standard pricing and checkout.

What are the benefits of merging B2B and B2C on one platform?

One budget, one team and one catalogue to manage. Retail trends can inform trade launches, and trade orders give an earlier read on demand than retail data alone.

Should we launch retail or trade first?

It depends on your business, but phasing reduces risk. With Scatter Box, we launched retail first, fixed early issues, then moved trade customers across in phases with clear communication.

Do we need an ERP before moving B2B onto Shopify?

Not always. What matters is a clear plan for how stock, pricing and order data will move between systems, whether you integrate an ERP now or later.
